How a Changeover Is Executed

Assess the existing room

Decide the scope
Package swap, full replacement, or replacement with a change of size or configuration — with the reasoning and the trade-offs written down before you commit.
Plan product and timing
Where inventory goes, how long the room can be out, which night or nights the work runs, and how deliveries are adjusted around it.
Decommission and remove
Refrigerant recovered, supply isolated, drainage capped, old panels and equipment dismantled and taken off site, and the slab checked and prepared.
Install the new room
Panels assembled, doors hung, refrigeration set and connected, services reconnected, with electrical coordination handled inside the agreed window.
Pull down, verify, hand back

Protecting product through the changeover
The install is rarely the hard part of a replacement. The product is. Before any date is set, the plan has to answer where inventory goes while the old room is down, how long it can sit there, and who is moving it.
In practice that means one of three approaches: running the changeover inside a window short enough that product stays in place under temporary cooling, moving stock to an adjacent room or a second site, or bringing in temporary refrigerated storage for the duration. Which one applies depends on volume, product type and how much notice the delivery schedule can absorb. Whichever it is, it gets agreed and written into the scope before the job is booked — not decided on the morning of the swap.
Phased and after-hours swaps
Grocery, convenience and food service operators generally cannot stop trading for a refrigeration project, so replacements are sequenced around the business rather than the other way round. Overnight and early-morning work is normal. So is phasing: on multi-room sites, one room is taken out and returned to service before the next is touched, so there is always working cold storage on the floor.
Sequencing also covers the boring logistics that decide whether a night shift finishes on time — when the truck can access the loading area, where panels are staged, where waste goes, and whether the electrical work can proceed in the same window or has to be scheduled separately.
