Product lands at a dock, is broken down in a staging area, and then splits across departments that each want different conditions — a produce hold that tolerates moisture, a meat room that does not, a bakery retarder on a timed cycle, a dairy wall that is rear-loaded overnight, and bulk frozen capacity carrying the whole frozen aisle.

The Cold Chain Runs From the Dock, Not From the Cooler Door
In most supermarkets, the weak link is the twenty minutes between the truck and the room. Pallets sit in a warm receiving bay because the staging area is full, or because the meat room door is on the far side of the corridor from the dock.
We plan back-of-house refrigeration as a route. Where the dock is, where product breaks down, how far each department is from that point, and which rooms need to be closest because their product is least tolerant of a warm wait.

Planning Refrigeration Across a Full Supermarket Format
Zoning the departments properly
The temptation in a supermarket refit is to build one very large back-of-house cooler and let every department share it. It is cheaper on day one and it causes problems for the life of the store. Meat handling and produce handling do not belong in the same room. Bakery product picks up odour. Seafood needs its own drainage and cleaning routine. And a single shared door means every department's traffic hits the same room.
Zoning is the alternative: a room schedule that assigns each department its own space, duty and door. Produce holds tolerate — and need — more moisture, because the product respires and dries out otherwise. Where floor area is tight, two or three of those can be combined intelligently — but that should be a decision made with the trade-offs written down, not a default. We put the room schedule in writing before anything is priced so the operator can see exactly which compromises are being made and why.
Receiving to floor is the part that costs you money
Supermarkets lose more cold chain in the corridor than in the rooms. A pallet of dairy that sits in a warm receiving bay for half an hour while the crew breaks down produce has already used part of its life. So has a cart that has to cross the full width of the back of house because the freezer door faces the wrong way.
We map the route first: dock, breakdown, staging, department hold, floor restock. Rooms are then placed so the least tolerant product travels the shortest distance, and the corridor is checked for the width a loaded pallet jack actually needs to turn — not the width on the original drawing. Where the receiving bay cannot keep up, a conditioned staging area next to the dock takes the pressure off, and that is often the single highest-value room in the whole project. Frozen capacity and the aisle it has to feed
Frozen is where undersizing shows up fastest. The bulk walk-in freezer has to carry the frozen aisle between deliveries, absorb a full drop without a long recovery, and survive a night crew going in and out with cages. That means defrost strategy, door hardware and coil placement matter as much as the nameplate capacity.
It also means the room needs somewhere to put product when a display case comes down for service. Stores that plan that headroom in do not have to make emergency decisions on a Saturday. Phasing a refit without closing
No supermarket closes for refrigeration work, so the phasing plan is the project. Each department comes offline in turn, with agreed temporary holding, an agreed cutover window and a proven room before the next one comes down. Work runs overnight where it has to.
